Ask them: "Show me one thing your platform did autonomously — not alerted, acted — in a live deployment." Watch what happens.
After 12 months: your team is briefed better. Your Friday nights are unchanged.

What they claim
"Real-time operational intelligence. Proactive alerts before problems occur."
What deploys
"Real-time" means the data is current. It does not mean the platform acts. The alert fires to a manager who is on the floor, in a conversation, at capacity. The window closes while the alert waits to be read.
The question that exposes it
Ask them: "What is the median time between a signal occurring and a corrective action being taken?" They will give you alert delivery time. That is a different number.
After 12 months: problems are detected faster. Response time is unchanged because the response still requires a human who is already at capacity.

What deploys
"AI-powered" modifies the input speed. The AI suggests. The manager decides. The schedule is still a product of human judgment under time pressure. Compliance violations happen when that judgment fails under pressure.
The question that exposes it
Ask them: "Does your platform encode compliance requirements as structural constraints that cannot be violated, or as warnings the scheduler can override?" The honest answer is the second one.
After 12 months: scheduling is faster. Compliance exposure is slightly reduced. The fundamental problem — a human still builds the schedule — is unchanged.

What they claim
"Actionable intelligence that drives performance improvement."
What deploys
"Actionable" means a human can form an action based on this data. It does not mean the platform acts. The action is planned in a quarterly review, delegated down, and either implemented or not over the following quarter.
The question that exposes it
Ask them for a specific example — not a case study, a specific example — of something their platform did to improve a Friday service at a client location. Watch whether the answer involves a human.
After 12 months: your leadership team has a more sophisticated understanding of your competitive position. Your Friday nights are unchanged.

What deploys

The question that exposes it
Ask to see usage data from a high-volume dinner service. See how many queries are submitted between 7pm and 9pm on a Friday. Then ask why.
After 12 months: operators who use it consistently feel better informed. Operators on the floor during service use it rarely. The service itself is unchanged.

What deploys
"Real-time" means the data is current. "Visibility" means you can see it. Neither means the platform acts on it. You cannot control what has already happened. You can understand it — which is valuable, and is not intervention.
The question that exposes it
Ask them: "What happens between the moment a hospitality loss event begins and the moment your platform produces a response?" Trace every step. Count how many involve a human.
After 12 months: your data is cleaner, your reporting is better, your Monday meetings are more informed. Your Friday nights are unchanged.
The Consulting-Ware Checklist

Your vendor schedules a QBR
A Quarterly Business Review where your vendor explains your own operational data is, functionally, an analysis deliverable. If the platform generated value independently, the QBR would be optional. When it is a required touchpoint to extract value, that tells you something about where the value lives.
You have an Implementation Specialist
An extended implementation project where your vendor team learns your operation and configures the platform accordingly is an indication that the software requires human expertise to become useful. The question is whether that expertise is a one-time cost or an ongoing dependency.
You have a Success Manager
If the success manager primary role is to help you understand what the platform surfaces — rather than troubleshoot technical issues — that is an interpretation function. The question worth asking is whether the platform would generate value without that interpretation.
They gave you a Playbook
A playbook for extracting value from a software platform indicates that value extraction requires a learned process. The question is whether that process should be encoded in the software or in your team.
They build your Executive Deck
When your vendor produces a presentation for your leadership team, that is a consulting deliverable. The deck is their interpretation of your data formatted for your stakeholders. Consulting firms charge for this. You received it as a license benefit.
They contextualize your benchmarks on a call
The benchmark data requires an analyst to explain what above-median and below-median means for your operation. The analyst is on their payroll. The 45-minute call is the value. The software is the reason the call is necessary.
They offered you a roadmap seat
You are describing the gap between what their software does and what you need. That is user research. They are compensated when they build the feature. You are compensated with early access. You did their product work for free.
The platform needed 6+ months to show value
The implementation project is not onboarding. It is a discovery engagement where their team learns your operation because the software cannot learn it on its own. The 6 months is the consulting. The license is the cover charge.

If you checked more than two of these, you are not running software. You are running a consulting retainer with a SaaS invoice. The switching cost feels high. The cost of staying is charged every Friday.

The training investment is real. The disruption of switching is real. The question is: what is the cost of the status quo? How much is running another year of the same Friday nights actually costing you in guest LTV, reputation incidents, and yield uncaptured?

The switching cost is a one-time payment. The cost of staying is charged every Friday. Do the math on both.
The Roadmap Hold
"They are releasing [feature] in Q3. That will fix it."

The roadmap has been accurate. The Q3 feature will likely ship. The question is whether Q3 of this year addresses the problem you actually have, or the problem the vendor decided to solve next. Ask them to show you where hospitality loss detection appears on their roadmap. Ask how long it has been there.

A roadmap is a list of problems they have not solved yet. It is not a reason to wait. It is a reason to notice what is missing.
The Incremental Improvement Hold
"It has improved our numbers by X%. The trend is positive."

This is the hardest hold to argue with because it is true. The platform has delivered measurable improvement. The question is whether you are measuring improvement against the right benchmark. If you have not seen what a Layer 3 execution platform delivers, you are measuring progress against a ceiling you have not tested.

X% improvement against a broken baseline is not the ceiling. It is the floor of what is possible with the right infrastructure.
